European Market Entry: From Distribution to a Direct Operations Playbook

Building a European Expansion Playbook That Transformed a Distribution Strategy into Direct Market Presence: Creating a structured roadmap for establishing operations, hiring talent, and scaling revenue across Europe

The Challenge

A US-based life sciences tools company had been servicing European markets through a large distribution partner, but after hiring one direct sales rep and seeing significant positive response, they needed a structured plan to accelerate European growth. Without clarity on where to invest—headcount, offices, logistics, legal structures—they risked making costly mistakes or missing the market opportunity.

  • Company Type: Mid-market US-based life sciences tools provider expanding internationally

Company Background

The Company is a provider of life science reagents and tools used in research, bioprocessing, and clinical applications. With a strong presence in the US market and a growing reputation for product quality and technical support, the Company had been servicing both US and European customers for several years—primarily through a large distribution partner that handled sales, logistics, and customer service across Europe. This distribution model allowed the Company to access European markets without the overhead of establishing direct operations, but it also meant they had limited visibility into customer needs, constrained control over brand positioning, and reduced margins due to distributor markups.

As the Company grew and its products gained broader market acceptance, leadership began to question whether the distribution-dependent model was the right long-term strategy for Europe. They recognized that many of their European customers wanted direct relationships with the manufacturer—seeking faster technical support, custom formulations, and closer collaboration on product development. The distribution partner, while capable, couldn’t provide the level of service and engagement that would differentiate the Company in an increasingly competitive market.

The Business Challenge

The inflection point came when the Company made a strategic decision to hire one direct sales representative in Europe as a test. The goal was to understand whether direct engagement with customers would generate enough incremental value to justify the investment in building European operations. The results were striking: the single sales hire generated significant positive response—opening new accounts, deepening relationships with existing customers, and uncovering market opportunities that the distribution partner hadn’t been pursuing.

This success created both validation and urgency. It proved that there was demand for a direct presence, but it also raised critical questions: Where should we invest next? How many sales reps do we need? Which countries should we prioritize? Do we need office space or can we operate remotely? How do we handle logistics and warehousing? What are the legal, tax, and banking implications of establishing operations in multiple European countries?

The Company reached out to MKA Insights because they needed help translating early success into a structured, scalable expansion strategy. They didn’t want to make ad-hoc decisions that could create operational inefficiencies or compliance risks. They needed a European Market Playbook—a comprehensive roadmap that would guide investment decisions, operational build-out, and go-to-market execution as they transitioned from distribution-dependent to direct market presence.

Adding complexity to the challenge, this work was being done in the dynamic environment prior to Brexit. The Company needed an expansion strategy that could adapt to regulatory changes, shifting trade rules, and evolving customs and VAT requirements—building flexibility into the playbook so it could withstand political and economic uncertainty.

Our Approach

01 | Market Opportunity Assessment & Risk Analysis

As with all of our engagements, we started by providing the Client with comprehensive information on the business opportunities in the region—identifying which countries and customer segments represented the highest potential for growth, where competitive dynamics were most favorable, and what market entry barriers existed. We also conducted a thorough analysis of potential challenges and risks, including regulatory complexity, Brexit-related uncertainties, distributor relationship implications, and the operational infrastructure required to support direct sales. This balanced view ensured that investment decisions were grounded in realistic expectations rather than optimistic assumptions.

02 | European Market Playbook Development

Working jointly with the Client’s leadership team, we developed a detailed European Market Playbook that served as the strategic and operational roadmap for expansion. This playbook addressed every dimension of building a European business footprint: headcount additions(sales, technical support, customer service), office locations (where to establish physical presence vs. remote operations), logistics and warehousing (inventory positioning, customs handling, last-mile delivery), customer service infrastructure (language support, time zone coverage), banking and financial operations (multi-currency accounts, payment processing), and legal, liability, and tax implications (entity structure, VAT registration, employment law compliance, IP protection).

The playbook wasn’t just a strategic document—it was an actionable implementation guide with phased milestones, resource requirements, decision trees for common scenarios, and contingency plans for Brexit-related disruptions. It provided clarity on sequencing: which investments to make first, which could wait until revenue thresholds were achieved, and which decisions required ongoing monitoring as market conditions evolved.

03 | Execution Support & Adaptive Implementation

We didn’t just hand the Client a playbook and walk away—we stayed engaged to support execution. As the Company began hiring additional sales reps, establishing logistics partnerships, and navigating legal and tax registration processes, we provided ongoing guidance to ensure that implementation stayed aligned with the strategic plan. The flexibility built into the playbook proved critical as Brexit negotiations unfolded and regulatory requirements shifted. We helped the Company adapt their approach in real-time, ensuring that they could respond to changing conditions without losing momentum or making decisions that would create long-term operational constraints.

The Impact

Structured, Scalable Expansion

The Company successfully transitioned from a distribution-dependent model to direct European operations—expanding their sales team, establishing logistics infrastructure, and building customer service capabilities that could support long-term growth. The European Market Playbook provided clarity and confidence, allowing leadership to make investment decisions systematically rather than reactively.

Accelerated Revenue Growth

By moving to a direct model, the Company captured higher margins, improved customer relationships, and accelerated revenue growth in Europe. Sales reps could engage customers more deeply, technical teams could provide faster support, and the Company could position itself as a strategic partner rather than just a product supplier.

Operational Infrastructure Built for Scale

The playbook ensured that the Company built operational infrastructure—logistics, banking, legal, tax—that could scale as the business grew. Rather than solving problems one at a time as they emerged, the Company had a proactive framework that anticipated challenges and put structures in place before they became bottlenecks.

Brexit Resilience

The flexibility built into the playbook allowed the Company to navigate Brexit-related changes without major disruption. Because they had anticipated regulatory shifts and built contingency plans into their operational design, they could adapt quickly while competitors struggled with customs delays, VAT complications, and supply chain confusion.

MKA has core competency and breadth of knowledge in financials to supply chain issues. They know the life science industry and have a thorough understanding of distribution. They made a big impact on our organization—one in which they may not realize. Their thought process, which we’ve applied to other areas of the business. The project planning, kickoff calls, the structured approach to problem solving. Much of which is being adopted and integrated into other departments of our organization—including R&D.
