Messaging Architecture & Framework – CGT Multi-Stakeholder
One Brand, Four Audiences – Building Messaging that Scales From the Boardroom to the Bench
The Challenge
By the time this phase of the engagement began, the company had comprehensive brand strategy, documented buyer personas, and a clear repositioning framework. The next problem was translation: how do you move from strategy documents to messaging that sales teams actually use, marketing teams actually publish, and technical teams actually stand behind?
The challenge was genuine complexity. The CGT value proposition spanned multiple product lines, four distinct stakeholder types with different priorities, and conversation contexts ranging from executive positioning to regulatory documentation support. Most messaging frameworks solve for one dimension and leave the others to chance — the result is either oversimplified language that loses technical evaluators, or granular detail that overwhelms executive audiences.
The architecture needed to work at multiple levels simultaneously, and actually be used, not just documented.

Our Approach
01 | Three-Tier Message Architecture
We structured the messaging framework as a hierarchy, letting conversations start at the right altitude and deepen based on audience engagement. The first tier operates at the brand promise level — executive conversations, brand-level positioning, trade show presence — establishing credibility before anyone evaluates product specifics. The second tier addresses the offering itself, aimed at technical evaluators through product pages and RFP responses, articulating what the company delivers and why it matters to CGT developers specifically. The third tier is proof: content built for scientists, quality teams, and regulatory personnel, providing the evidence required for technical validation — the material that earns trust with the people who actually hold veto power.
02 | Proof Point Organization – Safety, Specificity, Analysis
Within the proof tier, we organized the technical evidence portfolio around three themes mapped directly to CGT developer evaluation priorities rather than internal product categories. Safety addressed the fundamental risk concern of materials going into patients. Specificity addressed the reproducibility requirements of manufacturing scale-up. Analysis demonstrated that the company understood how quality attributes interconnect, not just how to run individual tests — including a proprietary insight developed during the research phase that became a signature, conversation-stopping proof point.
03 | Persona Adaptation Without Fragmentation
The framework was designed so the same tier structure could flex by audience without fragmenting into four different stories. A scientist conversation entered at the proof tier, leading with technical evidence. An operations leader conversation entered at the brand tier, leading with supply security and reliability before moving deeper if the conversation warranted it. Procurement received the full tier stack, weighted toward commercial structure and vendor stability. Same brand, same positioning, appropriately calibrated emphasis by audience.
The Impact
Complex value proposition organized into executable structure
Teams gained a shared framework for calibrating messages by audience and conversation stage, eliminating both generic messaging that lost technical credibility and technical detail that overwhelmed executive buyers.
A proprietary technical insight operationalized as competitive differentiator
A specific, non-obvious proof point created a conversation-stopping moment of technical credibility that generic category claims couldn’t achieve.
Sales team enabled with tools, not just guidelines
A messaging matrix, persona-specific talking points, and conversation guides drove adoption through practical utility rather than a mandated rollout.
Content development accelerated
Writers and marketers worked from clear tier-level guidance, shortening review cycles by removing ambiguity about what counted as on-brand content.
