Company Background

The company was transitioning from product development to manufacturing readiness. With designs finalized and contract manufacturing partnerships established, the next critical step was proving manufacturing processes could consistently produce products meeting all specifications.

While they had established validation protocols for consumable batch processes, capital equipment validation represented different complexity—assembly line manufacturing with components from multiple suppliers requiring coordinated validation across sites.

The Validation Challenge

The company faced several interconnected validation requirements.

Multi-Site Coordination: Contract manufacturers at multiple sites produced different components. Validation protocols needed coordination across suppliers while ensuring consistency in standards and requirements. Each site had its own quality systems, but overall validation strategy needed coherence.

01 | Three-Phase Validation Strategy Framework

We developed comprehensive validation strategy covering the complete manufacturing value chain through Installation Qualification (IQ), Operational Qualification (OQ), and Performance Qualification (PQ).

The IQ framework proved equipment and facilities were properly installed and configured through equipment installation verification procedures, utilities qualification, facility environmental controls verification, calibration verification for manufacturing equipment, and documentation requirements with acceptance criteria.

Our OQ framework demonstrated manufacturing processes operated within specified parameters through process parameter challenge testing, equipment performance verification across operating ranges, control system functionality testing, alarm and safety system verification, and training verification for operators.

The PQ framework demonstrated consistent output quality over time using production runs simulating commercial manufacturing, statistical analysis of output quality, process capability studies, validation of complete product specifications, and documentation of consistent performance.

We defined validation scope, approach, and responsibilities across sites while creating a master validation plan establishing the overall framework. We identified critical process parameters requiring validation, established acceptance criteria and statistical methodologies, and developed documentation structure and report templates. The strategy balanced regulatory rigor with practical execution, providing clear roadmaps that internal teams and contract manufacturers could follow.

02 | Multi-Site Coordination & Integration

We coordinated validation planning across contract manufacturing sites to ensure cohesive system-level process control. This involved aligning validation approaches while respecting site-specific quality systems, integrating component validation with assembly validation, establishing communication protocols between sites, creating consolidated validation reporting framework, and ensuring documentation consistency across suppliers.

The coordination ensured validation strategy worked as an integrated system rather than isolated site efforts. Despite different quality systems and operational approaches at each site, the framework created cohesive approach demonstrating system-level process control.

03 | Change Control & Continuous Improvement Framework

We established change control processes for post-validation modifications to allow continuous improvement while maintaining validation status. This included classification of changes by validation impact, revalidation requirements for different change types, documentation requirements for approved changes, and communication protocols for changes affecting multiple sites.

The framework provided clear processes for managing the inevitable engineering changes and process improvements that would occur after initial validation while preserving manufacturing process control.
